Module 4 Of 4
Roadmap to Success
The path from onboarding and setup through to expansion and leverage, and what each stage is for.
Every operator starts from a different place. Some of you are joining with an established brand, a solid following, and repeat clients already coming through. Others are starting from scratch. This roadmap is the ideal path — the phases and principles are the same regardless of where you start. The speed just adjusts to where you actually are.
This is a long game. There are no shortcuts.
But if you follow this roadmap, by month 18 your business will look nothing like it does today.
- Weeks 1–3 —
Onboarding and Setup
The first priority is getting everything live and getting you settled into the system properly.
The ads are launched, the AI is configured, the CRM is set up, and the system starts running. Your job during this period is to go through the full onboarding package, get your social proof foundations sorted, and get comfortable with the platform. Learn how to manage your pipeline, understand how leads flow through the system, and make sure everything is in order before the leads start coming in consistently.
Don't rush this phase. Getting the foundations right here sets the tone for everything that follows.
- Weeks 3–8 —
Sales Mastery
This is the most important thing you can be doing in your first couple of months outside of managing your pipeline.
Go through the Sales Academy. Then go through it again.
Sales is the single biggest lever in a high-ticket service business — a 10% improvement in your close rate is a 10% increase in revenue with zero extra leads. The detailers who master sales pull away from the ones who don't, permanently.
This isn't passive watching. You're implementing it live on calls, adapting it to your voice, self-analysing your conversations, and repeating until it's instinct.Alongside this you're managing your pipeline daily, calling every lead, following up consistently, and keeping everything organised.
- Months 3–5 —
Brand and Authority Building
The acquisition system is stabilising and leads are flowing with more consistency. Now you build the layer that makes every lead easier to close and every premium price easier to justify.
This phase is about growing your presence and building real authority in your market —
- posting consistently,
- getting solid content pumping across your social media,
- stacking Google reviews from every completed job,
- and compounding your reputation over time.
A strong brand and a wall of five-star reviews mean leads arrive pre-sold before you've even spoken to them.
The more seriously you take this phase, the less hard you have to work to close every lead that comes through.
- Months 6–9 —
Retention, Referrals and Growth
Bookings are coming through with real rhythm. Now you build the engine that turns every completed job into long-term revenue.
This phase is about retaining customers, generating referrals, and really growing the business properly. You're implementing the retention and referral strategies from the Scaling Program, creating a customer journey that keeps people coming back, and building the processes and systems that support a growing operation.
Every completed job should be producing a review, a referral, or a repeat booking. Done right, this layer compounds quietly in the background and reduces your dependence on paid advertising over time. - Months 10–12 —
Systemisation and Hiring
The business is now producing consistent revenue and it's time to remove yourself as the bottleneck.
- This phase is about systematising your operations — documenting every process, building your SOPs, and putting the infrastructure in place that allows someone else to do the work to your standard.
- Alongside this you start hiring — your first detailer to take the work off your hands, and eventually a sales manager to handle the pipeline.
This is the phase where the business starts running beyond your personal capacity for the first time.
- Months 13–18 —
Expansion and Leverage
The final stretch and the transition most detailers never make.
You now have staff in place, systems running, and bookings coming in consistently at premium prices. This phase is about expanding deliberately — scaling ad spend, growing the team, locking in long-term contracts with fleets or dealerships, and continuously improving the operation. You're no longer working in the business. You're running it.
By the end of month 18 you're not a detailer running a business.
You're a business owner who built something real — and the infrastructure you've put in place means it keeps growing without you having to grind for every dollar.
That Is The Onboarding Package
You have reached the end of the training here. The real-world setup is the work in front of you now, and every module stays here to come back to.
